AUB Afghanistan’s successful transition from Conventional Banking to a fully Shariah-compliant Islamic Banking framework stands as a strong example of how clear vision, disciplined execution, and a trusted technology partner can deliver meaningful and sustainable change.

WeCodee Innovations Pvt. Ltd. partnered with AUB Afghanistan to execute this large-scale core banking migration, successfully converting and consolidating 37 conventional branches into Islamic branches within an accelerated timeline of four to five months.

A Complex Transformation, Delivered Seamlessly

The project commenced in November 2024 with a clear mandate: to deliver an end-to-end Conventional-to-Islamic core banking migration with zero disruption to customer services.

The scope of work covered critical banking components, including:

  • CASA accounts
  • General Ledger (GL) balances and reconciliation
  • Active and expired Bank Guarantees
  • ATM and card mappings (including MasterCard and AfPay)
  • Reporting structures and user roles
  • Customer signatures and multiple system integrations

Despite the scale and complexity, the solution went live successfully on 12–13 June 2025, with no critical post-production issues, ensuring uninterrupted banking operations and continued customer confidence.

Strong Governance & Delivery Discipline

From the outset, the project followed a governance-first delivery model designed to ensure transparency, control, and predictable outcomes.

Key governance measures included:

  • A secured, dedicated VPN environment for all project activities
  • Daily Microsoft Teams working sessions with Business, Core Banking, and IT teams
  • Structured governance with MoMs, issue tracking, and defined escalation mechanisms
  • Migration strategy, project plan, and detailed mappings formally reviewed and signed off between January and February 2025

This disciplined approach laid the foundation for smooth execution and on-time delivery.

Early Risk Reduction Through Proof of Concept (POC)

To mitigate the inherent risks of Conventional-to-Islamic migration, an early Proof of Concept (POC) was executed between December 2024 and January 2025.

The POC successfully validated:

  • Islamic CASA creation
  • IC liquidation
  • Cheque book migration
  • Initial balance handling

Following the successful POC, the migration approach was finalized by mid-January 2025, significantly reducing execution risk and strengthening stakeholder confidence.

Structured Execution, Testing & Quality Assurance

Between February and May 2025, the project progressed through carefully planned execution and testing phases:

Migration Milestones
  • CASA migration completed in UAT – March 2025
  • ATM & Card mappings (including MasterCard and AfPay) – April 2025
  • Bank Guarantees (active and expired) migrated and validated – April 2025
  • GL balance migration and reconciliation completed – May 2025
Testing Phases
  • UAT 1: Functional validation – March 2025
  • UAT 2: End-to-end migration validation – May 2025
  • UAT 3: Performance and edge-case testing – Late May 2025

All critical observations were resolved well ahead of production cut-over, ensuring complete readiness for go-live.

Flawless Go-Live & Cut-over Execution

The final cut-over was executed with precision and minimal downtime:

  • 12 June 2025 – 1:30 PM: Branch closures initiated
  • 5:30 PM: End-of-Day (EOD) and pre-migration activities completed
  • Overnight: Migration execution
  • 13 June 2025 – 8:00 AM: Business validation commenced
  • 8:00 PM: EOD completed and go-live officially confirmed

By the end of the first business day, the system was fully operational under the Islamic banking framework, with no disruption to customer services.
